The 4 actions: Delete, Do, Delegate, Defer
Faced with an email, there's only one decision to make among four. This method is the operational core of Inbox Zero, the productivity method it comes from.
- Delete: the email adds nothing, delete it without hesitation
- Do: the reply takes under 3 minutes, do it right away
- Delegate: it's not yours to handle, forward it
- Defer: it needs more time, schedule a specific slot to come back to it

The limits of the manual method
4D works, but every email requires a conscious decision. On a high-volume inbox, this discipline becomes hard to sustain over time: decision fatigue pushes you to let emails pile up in the inbox "for later", which defeats the purpose of the method.
Automating part of 4D
Gmail filters can automate part of Delete and Delegate (see creating advanced Gmail filters), for simple, stable rules. For Delete/Delegate that depends on the actual content of the message rather than fixed rules, AI sorting takes over where filters reach their limits.
